When Alibaba Cloud still fits

08:40 on a Monday is when this question usually lands. An IT manager opens the Alibaba Cloud console, checks a job that ran overnight, and notices the region label reads Singapore. Your data sits in Singapore, your users sit in India, and the round trip adds a few milliseconds you will feel on chatty applications. For a batch job or a cross-border workload, that is a non-issue. For a latency-sensitive India-facing app, it is a design decision, not a footnote.
The other change is the one that reaches your pager. A thinner India partner bench means fewer local hands when a 2am incident needs someone who already knows your setup. Alibaba Cloud support is capable, but the ecosystem around it in India is smaller than what surrounds AWS. That gap falls on the person holding the on-call phone. When switching from Alibaba Cloud pays off, and when it does not
Moving to Alibaba Cloud from an India-based AWS or Azure setup changes where your data lives. It leaves the country. If your compliance posture assumed Indian residency, that assumption has to be rewritten before the migration, not after the auditor asks. This is a filing question with a deadline attached, and it is cheaper to answer now.
Your runbook changes next. Service names differ, Elastic Compute Service instead of EC2 and Object Storage Service instead of S3, so your automation scripts and monitoring hooks need reworking. Budget real engineering time for that. The console is competent, but competent is not familiar, and the gap shows up during the first incident when muscle memory sends your team to the wrong menu.
